Not terrible \u2014 just not what you needed. So you decide to light a fire under them. You get a little sharper in the meeting. You push a little harder in the one-on-one. You figure a bit of heat will sharpen them up, the way it did for you back when your boss got in your face and you rose to the occasion.<\/p>\n<p class=\"wp-block-paragraph\">And then you watch it go sideways. The person you were trying to sharpen gets smaller. Or they get louder. Either way, the thing you actually wanted \u2014 better work, more ownership \u2014 walks right out the door.<\/p>\n<p class=\"wp-block-paragraph\">Here\u2019s what I\u2019ve noticed over the years. When people feel adversely confronted, they almost always do one of two things. They shut down, or they double down. They withdraw from the conflict and go quiet, or they dig in and defend their ground like their life depends on it. Neither one is the response you were hoping for. And both of them are the direct result of how the pressure landed.<\/p>\n<h2 class=\"wp-block-heading\">Tension isn\u2019t the enemy \u2014 adversity is<\/h2>\n<p class=\"wp-block-paragraph\">Let me be clear about something before you think I\u2019m telling you to go soft. Tension is not a bad word. Some of the best growth I\u2019ve ever seen in a leader came from being stretched, challenged, and held to a standard they didn\u2019t think they could reach.<\/p>\n<p class=\"wp-block-paragraph\">Think about a guitar string. When it\u2019s slack, it makes no music at all \u2014 just a dull thud. You have to pull it tight, tune it, put it under real tension before it can ring true. That tension is what turns a piece of wire into a song. But there\u2019s a point where you keep turning the peg and the string snaps. Now you\u2019ve got nothing. No sound, no song, just a broken string and a job to restring the whole thing.<\/p>\n<p class=\"wp-block-paragraph\">Leading people is no different. The right amount of tension \u2014 a clear standard, an honest expectation, a stretch goal that makes someone a little nervous \u2014 is what pulls the music out of them. But adversity is what happens when you keep cranking the peg. It\u2019s tension without support, pressure without safety, challenge without any belief that the person can actually meet it. And when you cross that line, the string snaps. You just don\u2019t always hear it snap, because people are quieter about breaking than guitar strings are.<\/p>\n<p class=\"wp-block-paragraph\">So the question isn\u2019t \u201cshould I create tension or not?\u201d The question is \u201cam I tuning this person, or am I about to break the string?\u201d<\/p>\n<h2 class=\"wp-block-heading\">Why people shut down<\/h2>\n<p class=\"wp-block-paragraph\">The first reaction is withdrawal. The person goes quiet. They stop offering ideas in meetings. They give you exactly what you asked for and not one ounce more. They\u2019ve decided, somewhere below the surface, that it\u2019s safer to disappear than to get hit again.<\/p>\n<p class=\"wp-block-paragraph\">Here\u2019s the thing about shutting down \u2014 it rarely looks like defiance, so leaders often miss it entirely. It looks like compliance. The person nods, says \u201cgot it,\u201d and does the work. You walk away thinking you got through to them. What actually happened is they closed a door, and you weren\u2019t invited back in.<\/p>\n<p class=\"wp-block-paragraph\">Think about a kid who gets yelled at every time they bring home a test grade. Eventually they stop showing you the tests. Not because they stopped taking them \u2014 because they learned that showing you costs them something. Your quiet team member is doing the exact same thing. They\u2019re still doing the work. They\u2019ve just stopped showing you the parts of themselves that used to make the work great \u2014 the ideas, the pushback, the \u201chey, what if we tried it this way.\u201d That\u2019s the good stuff. And it\u2019s the first thing to go when someone decides you\u2019re not safe to be honest with.<\/p>\n<h2 class=\"wp-block-heading\">Why people double down<\/h2>\n<p class=\"wp-block-paragraph\">The second reaction is the opposite, and it fools leaders in a different way. Instead of going quiet, the person digs in. They defend their position harder than the situation calls for. They argue. They repeat themselves, louder. They treat every piece of feedback like an attack that has to be repelled.<\/p>\n<p class=\"wp-block-paragraph\">And here\u2019s what\u2019s easy to miss: doubling down is not stubbornness. It\u2019s self-protection wearing a costume. When people feel cornered, the brain doesn\u2019t ask \u201cis this feedback true?\u201d It asks \u201cam I under attack, and how do I survive it?\u201d Once someone\u2019s in that mode, you could hand them the smartest advice in the world and they\u2019d swat it away, because they\u2019re not listening for wisdom anymore. They\u2019re listening for threats.<\/p>\n<p class=\"wp-block-paragraph\">I\u2019ve seen this play out dozens of times. A leader pushes hard, the employee pushes back harder, and the leader reads that pushback as proof the person \u201cjust doesn\u2019t get it\u201d \u2014 so they push even harder. Now you\u2019ve got two people entrenched, and the actual problem you started with got buried three arguments ago. Nobody\u2019s growing. Everybody\u2019s defending.<\/p>\n<h2 class=\"wp-block-heading\">How to stay on the right side of the line<\/h2>\n<p class=\"wp-block-paragraph\">So how do you challenge people \u2014 really challenge them \u2014 without tripping either wire? A few things I\u2019ve learned to watch for.<\/p>\n<p class=\"wp-block-paragraph\"><strong>Separate the standard from the person.<\/strong> You can hold a high bar and still make it clear you believe the person can clear it. \u201cThis isn\u2019t your best work, and I know you\u2019ve got better in you\u201d lands completely differently than \u201cthis isn\u2019t good enough.\u201d One is tension. The other is adversity. Same standard, opposite effect.<\/p>\n<p class=\"wp-block-paragraph\"><strong>Watch the reaction, not just the message.<\/strong> You are not the judge of whether your feedback was fair \u2014 the person\u2019s nervous system is. If you see them go quiet or start defending, that\u2019s your signal that the pressure crossed over into threat. Good leaders adjust in the moment instead of bulldozing ahead because they were \u201ctechnically right.\u201d<\/p>\n<p class=\"wp-block-paragraph\"><strong>Give the tension somewhere to go.<\/strong> Pressure without a path forward is just stress. Pressure with a clear next step is fuel. Always pair the challenge with a question: \u201cWhat would it take to get there?\u201d That single move turns a confrontation into a collaboration, and it keeps the string tuned instead of snapped.<\/p>\n<p class=\"wp-block-paragraph\"><strong>Check your own motive first.<\/strong> Here\u2019s the mirror moment. Sometimes we tell ourselves we\u2019re \u201ccreating healthy tension\u201d when we\u2019re really just frustrated and want the other person to feel it too. That\u2019s not leadership. That\u2019s venting with a title. Before you turn up the heat, be honest about whether you\u2019re trying to grow this person or just trying to relieve your own pressure.<\/p>\n<h2 class=\"wp-block-heading\">The real work<\/h2>\n<p class=\"wp-block-paragraph\">The leaders who get this right aren\u2019t soft, and they aren\u2019t harsh. They\u2019re tuned in. They understand that their job isn\u2019t to apply the most pressure \u2014 it\u2019s to apply the right pressure to the right person at the right moment, and to keep watching how it lands.<\/p>\n<p class=\"wp-block-paragraph\">Because in the end, every person on your team is a different instrument. Some can take a lot of tension and sing all the sweeter for it. Some snap if you look at the peg too hard. Your job isn\u2019t to play them all the same way. It\u2019s to learn what each one can hold \u2014 and to stop turning the peg before the string breaks.<\/p>\n<p class=\"wp-block-paragraph\">So here\u2019s the question worth sitting with this week: the last time you leaned on someone hard, did they get better, or did they just get quieter?
