The ROI happens when decisions <strong>get made <\/strong>from that platform. As a data engineer or <a href=\"https:\/\/weareoakland.com\/services\/data-platform\/\"><span>data platform consultant<\/span><\/a>, you build around four key functions: Ingesting, storing, transforming, and serving the data. If your platform does these four things, you\u2019re in business. But just because you can tick all four pillars of a data platform doesn\u2019t mean you can tick one that says it provides ROI, too.<\/p>\n<p>Here\u2019s why.<\/p>\n<h2 class=\"wp-block-heading has-large-font-size\" id=\"h-the-four-pillars-of-a-data-platform-build\">The Four Pillars of a Data Platform Build<\/h2>\n<p>\u00a0We\u2019ll start with the four functions in more detail:<\/p>\n<ol class=\"wp-block-list\">\n<li><strong>Ingest <\/strong>\u2013 bringing data in from source systems (ERP, CRM, cloud apps, IoT, etc).<\/li>\n<li><strong>Store <\/strong>\u2013 persisting the data in a suitable repository (<a href=\"https:\/\/weareoakland.com\/blog\/should-you-use-data-lakehouse-instead-of-a-data-warehouse-and-or-data-lake\/\"><span>data lake, warehouse, lakehouse<\/span><\/a>).<\/li>\n<li><strong>Transform <\/strong>\u2013 <a href=\"https:\/\/weareoakland.com\/videos\/data-modelling\/\"><span>modeling<\/span><\/a>, cleansing, structuring, and preparing the data for use.<\/li>\n<li><strong>Serve <\/strong>\u2013 providing access: dashboards, BI tools, ML models, APIs.<\/li>\n<\/ol>\n<p>Many data engineering projects start with the diagram<em> ingest \u2192 store \u2192 transform \u2192 serve<\/em>. And that\u2019s fine. But companies fall into the trap of believing: \u201cwe have dashboards, we have a lakehouse, we have streaming ingestion\u201d, therefore \u201cwe\u2019re data-driven.\u201d But that\u2019s wrong. If you haven\u2019t tied it to decision boundaries and measurable outcomes, you are spinning wheels.<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-a-platform-doesn-t-equal-value\"><strong>A Platform Doesn\u2019t Equal Value<\/strong><\/h3>\n<p>Data platforms have cost: Infrastructure, licences, engineers, maintenance. Without real usage and decision-making, you could have a negative ROI. They ask:\u00a0<\/p>\n<ul class=\"wp-block-list\">\n<li>What decisions will this support?\u00a0<\/li>\n<li>What value will it deliver?\u00a0<\/li>\n<li>How will we know?\u00a0<\/li>\n<\/ul>\n<p>A data consultant helps you avoid the \u201cacquisitive\u201d trap and guide you to become value-driven.<\/p>\n<p>Here\u2019s what our data consultants often advise:<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-define-business-outcomes-first\"><strong>Define business outcomes first<\/strong><\/h3>\n<p>Understand what business decisions you want from the data (pricing decisions, logistics optimisation, customer segmentation, risk reduction).<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-set-decision-boundaries\"><strong>Set decision boundaries<\/strong><\/h3>\n<p>For each key metric, define the threshold to drive action.<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-align-data-product-scope-to-value\"><strong>Align data product scope to value<\/strong><\/h3>\n<p>Don\u2019t <a href=\"https:\/\/weareoakland.com\/blog\/should-you-build-or-buy-your-data-platform\/\"><span>build<\/span><\/a> everything. Prioritise data products (dashboards, ML models, APIs) that map to time\/money\/opportunity.<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-ensure-adoption-amp-governance\"><strong>Ensure adoption &amp; governance<\/strong><\/h3>\n<p>A platform is only useful if business users engage with it.<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-track-roi-continuously\"><strong>Track ROI continuously<\/strong><\/h3>\n<p>Measure before-and-after, quantify value, build case studies. For example, when consultants deliver dashboards &amp; platforms they embed tracking: \u201cWe reduced reporting cycle time by <em>X<\/em> hours, we reduced cost of chasing data by <em>Y<\/em>, we improved conversion by <em>Z<\/em>%.\u201d\u00a0<\/p>\n<p>Good consulting keeps the focus on action, not just architecture. For example:<\/p>\n<p><strong>In utilities:<\/strong> \u201cIf usage anomaly &gt; 5%, then investigate the customer meter.\u201d<\/p>\n<p><strong>In transportation:<\/strong> \u201cIf fleet-cost per km &gt; X, then re-route fleet or renegotiate contract.\u201d<\/p>\n<p><strong>In tech:<\/strong> \u201cIf process latency &gt; X, trigger optimisation run.\u201d<\/p>\n<p>From there, you define the data that will inform that decision.<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-step-2-build-decision-boundaries\"><strong>Step 2: Build Decision Boundaries<\/strong><\/h3>\n<p>As noted earlier, define thresholds in advance. Know what numbers trigger what actions. This ensures your dashboards don\u2019t just show \u201cwhat happened\u201d, they support \u201cwhat we will do\u201d.<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-step-3-build-the-platform-lean\"><strong>Step 3: Build the Platform Lean<\/strong><\/h3>\n<p>Instead of \u201cingest everything\u201d, you prioritise the data sources that serve those decisions. Map ingestion, storage, transform, and serve accordingly. Then build the initial version \u2013 it may just be a reporting store \u2013 then grow from there: more domains, real-time streaming, ML models.<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-step-4-operationalise-the-platform\"><strong>Step 4: Operationalise the Platform<\/strong><\/h3>\n<p>You need adoption. Business users must use the dashboards, models must deliver insights, the thresholds must be monitored and acted upon. If your data platform is just \u201cnice to have\u201d, it won\u2019t deliver ROI. Remember: value comes when decisions change behaviour.\u00a0<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-step-5-measure-value\"><strong>Step 5: Measure Value<\/strong><\/h3>\n<p>You must link back to time, money or opportunity. Use frameworks to estimate value \u2013 for example:<\/p>\n<p><strong>Data ROI = (value from data initiative \u2013 cost of initiative) \/ cost of initiative<\/strong><\/p>\n<p>Track metrics such as: time saved, cost avoided, revenue gained, risk reduced. Get evidence around before \/ after.<\/p>\n<h3 class=\"wp-block-heading has-large-font-size\" id=\"h-step-6-iterate-and-expand\"><strong>Step 6: Iterate and Expand<\/strong><\/h3>\n<p>Your first data product may be reporting. You then add real-time streaming, machine learning, and <a href=\"https:\/\/weareoakland.com\/videos\/data-ops-and-automation\/\"><span>automated decisioning<\/span><\/a>. The \u201clighthouse model\u201d (start small, show value, expand) works better than big-bang POCs that die.<\/p>\n<p>Two down, one to go!
