Tired of being disappointed when delegating work? Try a new approach.<\/strong><\/span><\/p>\n

Clients who don\u2019t deliver their documents on time.<\/span><\/p>\n

Staff who produce a deliverable that isn\u2019t as complete as you\u2019d expected.<\/span><\/p>\n

Partners who don\u2019t complete their deliverable review when you need it.<\/span><\/p>\n

Peers who don\u2019t follow up on commitments from recent meetings.<\/span><\/p>\n

We can all fully relate to these setbacks. And they\u2019re just the short list of disappointments that we hear from leaders when we explore ways to improve firm and individual performance. People spend a lot of time rehashing recent disappointments and, when we do, we usually make the other party wrong for not delivering what was expected.<\/span><\/p>\n

But so often, the truth is that we haven\u2019t clearly communicated expectations and, by not doing so, we\u2019re the cause of our disappointment. As leaders and delegators, we spend more time complaining about performance than we do ensuring it. We find that most leaders, no matter how experienced, do a poor job of establishing clear, indisputable expectations of others. And then, because of the lack<\/span> of clarity, people do their best, but their best isn\u2019t exactly what we\u2019d \u201choped\u201d for, and disappointment sets in.<\/span><\/p>\n

Great delegation takes more time than you are probably spending when making assignments, but the investment upfront is well worth the improved performance you\u2019ll experience. When you delegate or assign an expectation, be sure to follow these six steps:<\/span><\/p>\n

  1. Define the deliverable<\/span> <\/strong>by answering these questions for your assignee:<\/span>\n
      \n
    • What do you need produced (the deliverable or result)?<\/span><\/li>\n
    • What form should this deliverable\/result take (electronic or printed, produced in what application, written in what voice, sent to whom, measured how, etc.)?<\/span><\/li>\n
    • How complete does the deliverable need to be? Is this an initial draft? Do you need this 100% complete and ready to be published, filed or sent to the client? Or is it somewhere in between?<\/span><\/li>\n
    • Who will be involved in the review process?<\/span><\/li>\n<\/ul>\n<\/li>\n
    • Clearly outline who owns the deliverable. <\/strong><\/span>You\u2019ll also want to ensure the assignee understands that they own getting this deliverable across the finish line and that you won\u2019t be doing any of the thinking, planning, organizing or communicating about it until you hear from them. And naming an owner for each different element of a project or deliverable is especially critical with multi-faceted projects or client engagements where there are multiple deliverables and multiple owners.<\/span><\/li>\n
    • Establish a clear timeline and due date. <\/strong><\/span>This sounds like a no-brainer, but it is always the most resisted element of delegation. When we ask people why they don\u2019t assign due dates, they say they don\u2019t want to be overly demanding or perceived as micromanaging. When we ask those taking delegation why they don\u2019t offer a \u201cby-when I\u2019ll deliver\u201d date, they often say that they like the looseness of not having a due date\u2014it allows them to deliver whenever they want and not fail. But that\u2019s not true! In the absence of a due date, both parties make up their own, and if you\u2019re the assignee, the delegator\u2019s due date is almost always sooner than your own. Due dates have a month, day, and year. They are not \u201cASAP,\u201d \u201cthis week,\u201d \u201cwhen you can get to it,\u201d or any other squishytimeframe. Establishing clear due dates allows you to properly manage expectations and avoid time- based disappointment. And, if you don\u2019t have a clear due date in mind, ask your assignee to establish a clear by-when-they\u2019ll-complete date that works within their work schedule.<\/span><\/li>\n
    • Identify any resources or collaborators<\/strong>.<\/span> Identify what internal and\/or external resources the individual will need to be successful in producing the expected deliverable or result on time.<\/span><\/li>\n
    • Establish a return and reporting mechanism and timing. <\/strong><\/span>When we delegate an assignment or a goal to someone, it is very important that we agree on the method by which he or she will communicate status and completion. The more concern you have about the assignment, the more important it is to establish a clear reporting process along the way. With longer assignment timelines, it is critical to have milestone check-in points where the assignee checks in with the delegator to provide status reports and reset any expectations needed. The return and report mechanism may be a status report in email, a short meeting, a formal reporting meeting or you can agree that the \u201cno news is good news\u201d method will work for you. Then, honor the agreed-upon reporting process and respect your people by not checking in or \u201cpinging\u201d them between reporting periods unless something about the assignment has changed.<\/span><\/li>\n
    • Document your understanding. <\/strong><\/span>Write an email recap of your plan. Better yet, have your assignee write the email. The email will be a simple outline memorializing the agreements in the first four steps of delegation and is intended to clear up any miscommunications that might exist because of incomplete listening to the verbal assignment discussion. This written step removes any \u201cI don\u2019t remember that\u201d or \u201cI didn\u2019t agree to that\u201d that might arise, providing a much higher likelihood of expected performance.<\/span><\/li>\n<\/ol>\n

      Following these six steps of delegation will provide others the support they need to deliver as expected and experience success. And you can follow this same framework when accepting delegation and when managing assignments with clients, too. When you do so, you\u2019ll minimize the potential of disappointing others and maximize your potential for meeting or exceeding expectations.<\/span><\/p>\n

      As motivational author and speaker Jim Rohn said, \u201cWe must all suffer one of two things: the pain of discipline or the pain of regret or disappointment.\u201d Build the discipline in your organization to think through your assignments and spend the time necessary establishing clear expectations. You\u2019ll be astounded by the improved performance and amazed by all the time you save no longer complaining about delegation disappointments.<\/span><\/p>\n
